Overview

How to organize and coordinate volunteers.

Two main models

Task-based (FOSDEM, CCC):

• Maintain a list of specific tasks
• Volunteers sign up for tasks
• Build templates months before, adjust during the event
• Creates repeatable processes

Team-based (OpenFest):

• Assign teams general areas (catering, setup, etc.)
• Teams organize their own work
• More flexible but requires experienced coordinators

Coordination tools

• Spreadsheets - Everyone uses them at some point.
• Task lists - With descriptions help, but people don’t read them. Checklists are more effective.
• Radios - PMR for simple setups, HAM for better range, LTE-based in some places.
• Matrix - FOSDEM uses this with automation. Separate rooms for locations and tasks, public and private channels.
• Signal, Telegram, Mattermost - Whatever volunteers already use works.

Training

• Technical work - Video needs hands-on training.
• General orientation - Helps people understand what’s happening.
• Safety briefings - Important if people are lifting or doing physical work.

Volunteer roles

How people handle responsibility:

• Trusted volunteers who’ve done good work get more responsibility
• Some require formal approval for specific roles
• Some maintain blacklists
• Some let teams veto new people

Support structures:

• OpenFest has dedicated volunteer support role
• FOSDEM separates volunteer coordinator from food/catering (different jobs)
• P.I.W.O. has main coordinator plus area leads

Communication access:

• Some only give radios to core volunteers
• Some include all volunteers in all channels
• Some split by task or location

What actually works

Tools matter less than clear processes and good training. Make volunteers feel helpful, not like grunt workers. Document everything. Use checklists. Make it easy for people to find what they need to do.
